The Case for Psychological Safety in Learning
What can you achieve when you’re not afraid to ask questions?
For the past few years, I've been regularly invited to speak on psychological safety, usually to companies, leadership teams, and corporate audiences. The concept, originally developed by Harvard researcher Dr. Amy Edmondson, has made its way into nearly every leadership conversation happening right now.
Briefly, psychological safety is the shared belief that a group is safe for interpersonal risk-taking: asking questions, admitting mistakes, offering half-baked ideas, saying I don't know out loud.
What I always want to say, in those rooms, is…classrooms and lecture halls have also (!) needed this language for a very long time.
Just about every student I have ever worked with has known, in their body, what it feels like to learn in a space that isn't safe:
The held breath before answering.
The decision to stay quiet rather than risk being wrong in front of others.
The energy that goes not into thinking, but into monitoring: Is it safe to speak here? Will this question make me look silly? If I get this wrong, what will happen to me?
That monitoring costs something…and that something matters deeply to learning.
Cognitive Safety for Students
There is a well-established concept in cognitive psychology called cognitive load: the total amount of mental effort your brain is holding at any given moment. Working memory has a real capacity, and when it fills up, there isn't room left for the kind of deep processing that learning actually requires, like making connections, holding new ideas, synthesising and retaining.
Here is the piece that often goes unsaid: anxiety and vigilance are cognitively expensive. When a learner spends energy tracking whether the environment is safe for them, that is energy not available for understanding, for synthesis, or for creativity. Educators and practitioners applying Edmondson's work to classrooms have noted this directly: predictable environments and trusting relationships are associated with reduced student anxiety, effectively freeing up brain energy for critical thinking and learning (Tucker, 2021).’
A 2022 study in BMC Medical Education found that students in psychologically unsafe environments may experience reduced clarity of thinking and difficulty retaining information, even in areas where they had previously felt competent. The insecurity doesn't just affect confidence, it can disrupt core learning processes, including attention, working memory, and retrieval (Hardie et al.).
The climate of a learning space, in other words, is not separate from the learning…it is a learning condition. A psychologically safe environment isn't a nice extra…it is the cognitive infrastructure underneath everything else.What Are Students Really Afraid Of?
What I want to add, from the holistic side of things, is this: most of the learners I meet aren't, actually, afraid of being wrong in the abstract. They're afraid of being wrong in front of a system that has historically been unkind about mistake-making. Schools, families, workplaces, and cultures of all kinds have taught some learners that getting it wrong costs more than it should. Neurodivergent learners, learners who experienced racism in classrooms, learners whose first language wasn't the language of instruction, learners who were told early that they were "the smart one" and couldn't afford to fall, learners a lot on the line—all of them have had to develop strategies for staying right. And those strategies, while genuinely protective, can quietly cap how deeply the learning is allowed to go.
So when we talk about mistake-making as a learning strategy, we aren't only talking about the cognitive side of guessing. We're talking about the conditions a learner needs in order to feel safe enough to risk being wrong—the precursor of psychological safety that, thankfully, we’re hearing more and more about in the workplace. That, to me, is where the real practice lives.
Here's where I want to bring all of this home for the studiers among us — the high-schoolers, the university students, the professionals writing licensing exams, the parents helping a kid prepare for finals.
The Fear of Being Wrong
There is something about psychological safety that rarely gets said in the corporate rooms where this concept usually lives, and I want to say it here.
Most learners aren't afraid of being wrong in the abstract. They're afraid of being wrong in front of a system that has historically been unkind about it.
Schools, families, and contexts of all kinds have taught some learners that getting it wrong costs more than it should. Neurodivergent learners, learners who've experienced racism in classrooms, learners whose first language wasn't the language of instruction, learners who were labelled early, learners who've carried the weight of being "the smart one" and couldn't afford to fall, all of them have developed real and sensible strategies for staying right, staying quiet, and staying protected.
Those strategies are adaptive; they are also, quietly, very costly. And, they can limit how deeply learning is allowed to go.
Research from Harvard's Graduate School of Education underscores this. At a 2022 HILT conference on classroom dynamics, educators and researchers highlighted how psychological safety is often undermined, knowingly or unknowingly, including in moments where students feel they cannot change their minds, admit uncertainty, or take intellectual positions without social consequence. One Harvard dean, reflecting on this, reached for a phrase that has been circulating in leadership and learning culture more broadly: the aspiration to be hard on the problem, but not on each other (HGSE, 2022).
So when we talk about building psychological safety, whether in classrooms, at the kitchen table during homework, or in the way a parent or mentor responds when a child gets a question wrong, we aren't talking about a curriculum strategy. We're talking about conditions that some learners have rarely or never had, and that every learner deserves.
Applied to End of School Season
I want to bring all of this home for the moment we're actually in, because it's directly relevant.
This is capstone season, exam season, and the closing chapter of a school year. It’s also the time when academic stakes feel highest, and when the gap between "taking an intellectual risk" and "feeling personally at risk" can feel smallest.
When a learner doesn't feel psychologically safe, the end of a semester can feel existential. Every exam becomes not just a measure of what they know, but a verdict on what they're worth. Every wrong answer isn't an invitation to learn more, it's evidence of inadequacy.
What I want to offer is a reframe. Academic risks like attempting a hard problem before you're sure of the answer, writing a thesis you're still working out, or sitting down to a practice exam before you feel ready, do not have to feel like personal risks. The gap between the two can be widened by the conditions we create together.
Last time, I wrote about the research on pretesting, and how attempting answers before we have them actually helps new knowledge settle more deeply into memory. What I didn't say explicitly then is this: that willingness to attempt, to guess, to try before you're sure you'll succeed? It doesn't happen in environments where getting it wrong feels dangerous. It happens when the conditions are right.
Advice for Students, Families, and Teachers
For educators and parents right now: consider paying attention to what happens in your body when a learner gets something wrong. A small softening on your end can change quite a lot on theirs. Consider asking, what did you learn from that? rather than signalling disappointment. Try treating a wrong answer on a practice run as useful information, not a preview of a bad outcome.
For students: you are allowed to not know things yet. Giving yourself one space, a study session, a low-stakes conversation, a moment of deliberate guessing, where you extend yourself permission to be wrong on purpose is one of the most evidence-based things you can do right now. The not-knowing, held safely, is where so much of the learning actually begins.
And for all of us: the environments that allow intellectual risk-taking are built slowly and carefully, by many people, over time. But they are indeed built. And any of us can become co-designers.
